There’s a pattern we’re seeing more and more: the moment someone spots a manual step in a process, the reflex is “we need an agent.” I get the enthusiasm, especially as products like Microsoft 365 Copilot and Copilot Studio have made agents feel tangible, quick to stand up, and genuinely useful. But the reality is business workflows don’t fail or stagnate because they lack intelligence - they can fail because we can’t always see them clearly. Colleagues can’t easily tell where time is going, where humans get pulled in, which steps loop, what happens out of hours, or why “simple” requests keep turning into exceptions.
That’s where agents can add value even in workflows that traditionally wouldn’t include AI - not by replacing the automation, but by making it observable, explainable, and easier to evolve.
Agents vs. Workflows
A traditional automation workflow is deterministic: if X happens, do Y. It’s designed to be predictable, testable, and consistent. Microsoft even frames agent flows (inside Copilot Studio) in this deterministic way (same input, same output), because reliability is the point.
An agent is different. It’s built around intent, conversation, and context and it can use tools (like flows, connectors, HTTP calls) to get things done in a more human way. In Copilot Studio, that’s the combination of knowledge/topics, instructions, and actions/tools that can be invoked when needed.
Agents can be a powerful layer around a workflow, especially when what you need most isn’t “more automation,” but “more understanding.”
Workflow Intelligence
When you add an agent to a workflow, you can start treating the workflow like something you can talk to.
Instead of relying on static reporting that you have to anticipate in advance (“build a dashboard for X”), you can use an agent to answer the messy, real-world questions people actually ask:
- “Where are requests getting stuck this week?”
- “Which step triggers the most rework?”
- “How often did we need person X to intervene?”
- “What happens out of hours and does the morning catch-up create risk?”
This becomes possible when you intentionally capture workflow telemetry and interaction history as part of the workflow and then let the agent interrogate it in natural language. When you gain these insights, you stop treating reporting as a separate “dashboard project.” Instead, you create a living feedback loop:
Run the workflow → capture telemetry → ask an agent what’s happening → improve the workflow faster.
A legal-firm example: pitch intake that became easier to understand
One of my recent real-world examples comes from a legal firm’s pitch intake process.
On paper, pitch intake looks like classic automation territory: tickets arrive, the team gets notified, someone claims ownership, assignments change, and updates need to flow into downstream systems. In practice, it’s full of human nuance: urgency, workload balancing, triage decisions, and the constant “who’s got this?” question.
For this client, the approach was a Teams-embedded Copilot Studio agent that could notify the team of new tickets/changes, allow claiming/assigning/requeuing in ServiceNow, provide insights into request data, respect business hours, and push updates into an additional system.
The detail that’s easy to gloss over (but matters hugely for “workflow intelligence”) is the logging and visibility layer: the workflow used Dataverse to log ticket data, including “first to respond.”
That single design choice turns the process into something you can measure and learn from without guesswork:
- How quickly do requests get claimed, really?
- Do we see repeated requeue patterns?
- Who tends to become the bottleneck step?
- Are we experiencing out-of-hours “leakage” that causes morning pile-ups?
And because the agent lives in Teams (where people already work), you can imagine a future where the team doesn’t need to open a dashboard first, they can simply ask. The agent becomes the interface to the process, not just a helper that runs tasks.
Copilot Studio becomes the “wrap-around” for giving users insights into a traditional automation workflow.
The trade-offs
If you want agents to give you reliable insight, you need to invest in the boring-but-essential bits: consistent logging, structured events, and sensible governance around who can access transcripts and operational data.
And while conversational insight is powerful, it shouldn’t replace auditability. Pair agent interpretations with traceable sources (Dataverse logs, auditing, run history) so people can validate answers when they need to.
But the goal is simple: use agents to accelerate understanding, not to undermine control.
The personal takeaway…
I do believe people are too quick to call for an Agent, but I’ll happily admit that agents are brilliant when you use them to illuminate and evolve automation, not just execute it.
If you’re already automating, the next frontier isn’t necessarily “more automation.” It’s better answers to questions like:
- Do we understand how this process behaves in the real world?
- Do we know where humans get pulled in and why?
- Can we improve it quickly without rebuilding everything?
